Did you try an external power supply? Did you check the BNC connection to
the ATU? I would plug “elecraft atu 25.4:1” into my favorite search engine and start a decision tree. In my experience 25.4:1 denotes an open or possibly shorted antenna connection or a failed SWR measurement circuit. What happens if you bypass the ATU and transmit (or tune) into a known load? Do you get an expected SWR?

25.4:1 = No antenna found. Switch ports if you have the amp or check ALL connections in the antenna circuit.

That SWR normally indicates an open or shorted antenna connection. It is the maximum value the KX3 can display.
